Inadequate Testing Resources: Your SMB's QA team consists of just two testers (besides you), and one is out sick right before a deadline. Development has handed over a build with significant changes. Context: There are more new features and fixes than the remaining tester can thoroughly cover in time. Data Mismatch in Test Results: Present a small table of test cases with columns for "Test Case ID", "Expected Result", and "Actual Result", where some data is intentionally mismatched. For example, Test Case 5's expected result is "Error message X should display," but the actual result entry says "Test passed, no error message" - which is contradictory and likely a mistake in documentation. Task: Find the mismatches or errors in the table. Expected result: Candidate highlights the specific test cases where expected vs actual don't align logically (indicating either a test recording error or a missed bug).

Release Checklist Error Hunt: Give the candidate a short release readiness checklist (10 items) that a QA Manager might use. Bug Prioritization Simulation: Present the candidate with a list of 5 hypothetical bug reports from a recent test cycle, each with a brief description (e.g., Bug A: minor UI glitch on settings page; Bug B: application crash when uploading file over 10MB; Bug C: typo in homepage text; Bug D: payment not processing under certain condition; Bug E: error log message appearing in console). Task: Ask them to rank these bugs by priority/severity and justify their ranking. Task: Ask the candidate to describe how they would conduct a root cause analysis and what process improvements they might implement to prevent similar escapes. Expected approach: Candidate should outline steps like gathering the team to identify how the bug was missed, analyzing test coverage gaps, updating test cases or checklists, maybe improving CI test suites or reviewing why process didn't catch it. Look for a methodical approach (e.g., use of the "5 Whys" or fishbone diagram concept) and a focus on process improvement, not just blaming individuals.

Test Case Review Exercise: Provide a sample test case (written in steps with expected results) that intentionally has some poor practices - e.g., it's too vague ("Check the login works"), or combines multiple things in one case, or missing expected result detail. Task: Ask the candidate to critique the test case and list what they would improve or correct. Expected result: The candidate should notice issues like unclear steps, lack of precise expected outcome, or that it tests multiple things at once. They should suggest improvements such as making it more atomic, adding exact expected results (e.g., specific error message text), and following a consistent format. This demonstrates knowledge of writing effective test cases.

The SJT and Soft Skills portions could be ~15% each, assessing judgment and communication. The Cognitive section can be ~10% (a supplementary data point on reasoning ability). The remaining ~15% could be a holistic adjustment or assigned to any critical area (for instance, if attention to detail is absolutely crucial, that section could carry more weight).

When combining Interview performance with the assessment, consider the interview as equally important

  • for example, a 50/50 weight split between the 30-min assessment and 30-min interview. Within the interview, not every question is equal: the two technical deep-dive answers and evidence of leadership/ attitude might be weighted slightly more than others. Ensure that must-have dimensions (technical knowledge, attention to detail, communication, attitude) collectively make up the majority of the final decision weight. Pass/Fail Criteria for Must-Haves: Certain critical dimensions should automatically disqualify a candidate if not met, regardless of other scores: -Attention to Detail: If the candidate fails the Accuracy tasks (e.g., misses most of the planted errors) or has a notably sloppy approach in answers (or a very error-riddled writing sample), it should be a fail. Detail orientation is non-negotiable for QA. -Technical QA Fundamentals: If the candidate cannot demonstrate basic QA knowledge (e.g., cannot describe a coherent test strategy, or misidentifies bug priority in the assessment, or bombs the technical interview questions), that is a fail. A QA Manager must have solid grounding in QA processes. -Communication: A candidate who cannot communicate clearly (either in written tasks or orally) should be failed - miscommunication can severely hamper a QA Manager in a cross-functional SMB setting. For example, if their written email is extremely unclear or their interview answers are disorganized to the point of confusion, that's a red flag. -Attitude and Team Fit: Watch for any red flags (section 9) that emerge. The ideal passing candidate will meet or exceed expectations in all critical areas (quality knowledge, attention to detail, communication, and attitude). Those who are borderline in one area should only pass if they are exceptional in others and there's a plan to coach the weakness - otherwise, it's a fail in an SMB context where the hire needs to hit the ground running.

Red Flags

Disqualifiers

(Signs during assessment or interview that the candidate may not be suitable for the QA Manager role):

Lacks QA Methodology Knowledge: Inability to clearly explain basic testing concepts (e.g., difference between unit, integration, regression testing) or QA methodologies. If a candidate "can't explain the differences" between key testing techniques or favors only one approach without context, that's a red flag .

  • Over-reliance on Ad-Hoc Testing: Candidate dismisses structured testing or says they "usually just wing it" without formal test plans or techniques. Relying solely on ad-hoc testing with no methodology indicates poor process discipline 13 .

A good QA Manager in an SMB should be adaptable and eager to learn, not stuck in "this is how I've always done it."
  • No Focus on Improvement: When asked about past processes or handling of failures, they don't mention any improvements or lessons learned. QA Managers who don't continuously improve processes or themselves can stagnate the team's quality.
  • Unable to Prioritize: If in scenarios or past examples the candidate cannot distinguish trivial issues from critical ones (for instance, treating a typo with the same urgency as a security flaw), it shows poor judgment in quality risk assessment. This is dangerous in resource-limited SMB environments where focus is key.

In an SMB, a QA Manager often has to lead by influence and step up autonomously - hesitation or lack of any leadership experience may be a red flag.

This 30-minute assessment is divided into five sections. Each section's tasks/questions are fixed, with deterministic scoring where applicable. Answer keys or scoring notes are provided for objective grading.

  • Logical Reasoning: "A QA team has a backlog of 50 test cases left and 2 days until release. They can execute 15 test cases per day at current capacity. Should they: (A) Ask for deadline extension, (B) Reduce scope or skip some lower-priority tests, or (C) Add a temporary tester? Outline 3 high-level test cases for this scenario." - The candidate must produce at least: (1) a positive test case (normal flow: add item, verify order summary details and total calculation, complete purchase successfully), (2) a negative test case (e.g., no items in cart - ensure checkout is disabled or shows appropriate message, or an edge case like item goes out of stock during checkout), and (3) a boundary or alternate case (e.g., adding the maximum quantity of an item, or adding multiple items and verifying all appear in summary). Expected Answer (Key Points): Test cases should have a clear condition and expected outcome. For example:
  • "Add single item to cart and proceed - verify order summary shows correct item name, quantity=1, price, and total = pricequantity, and confirm purchase leads to a success confirmation."*
  • "Attempt checkout with empty cart - expect an error or disabled checkout button preventing purchase."
  • "Add multiple items (or large quantity) - verify all items show with correct subtotals and overall total is sum of items; on confirm, purchase completes for all items."

Other reasonable cases: entering an invalid payment and expecting a graceful error, etc. Scoring: 1 point per relevant test case up to 3. Full credit if cases cover happy path, negative, and one edge case. Deduct if any test case is completely irrelevant or missing an expected result.

  • Situational Judgment (SJT, 5 min): 1 Scenario with Best/Worst options - Presents a realistic managerial scenario and asks the candidate to choose the best and worst responses among options. Scenario: "Your testing team is behind schedule, and a developer suggests skipping writing test cases and testing 'on the fly' to save time. You're the QA Manager under pressure to meet the deadline. Options: A. Agree and skip formal test cases this time to catch up on schedule. B. Push back on the deadline with management, insisting that testing cannot be rushed, even if it delays the project. C. Find a compromise: focus on testing the most critical areas with ad-hoc testing, but document test results, and plan a follow-up testing cycle post-release for less critical areas. D. Replace the developer on the project, as their suggestion shows a lack of quality focus. Task: Select the Best option and the Worst option from above, and briefly explain. Behavioral (STAR) - Resolving Conflict: "Describe a situation where you and a developer (or another team member) disagreed on a quality issue, such as a bug's severity or releasing with a known issue. How did you handle the disagreement and what was the outcome?"

Looking For: Communication and conflict resolution skills, ability to advocate for quality while maintaining good team relations, and whether they achieved a reasonable resolution (for instance, convincing the team to fix or logging a follow-up if not blocking).

Technical Deep-Dive - Test Strategy: "How do you go about ensuring comprehensive test coverage for a new feature or project? For example, walk us through your process from receiving requirements to delivering a tested product."

Looking For: A methodical approach: mentioning understanding requirements, identifying test scenarios (functional, negative, edge cases), creating a test plan or checklist, involving the team, using traceability to requirements, and adjusting as needed. This assesses strategic thinking in QA.

Technical Deep-Dive - Automation & Tools: "What is your experience with QA automation, and how have you integrated automation into your QA process in the past?" (Follow-up if needed: Which tools or frameworks have you used, and how did you decide what to automate?)

Looking For: The depth of hands-on experience with automation. Can they discuss specific tools (Selenium, TestNG, etc.), types of tests automated (regression, smoke), ROI considerations (time saved vs maintenance), and how they balance manual vs automated testing in an SMB context.

Situational - Critical Bug in Production: "Imagine you just released a major update, and a critical bug slipped through that's now affecting customers. As the QA Manager, what steps do you take once the bug is discovered?"

Looking For: Crisis management ability: should mention steps like quickly confirming and reproducing the issue, notifying stakeholders, patching or rolling back if necessary, communicating

to customers or support, and then performing root cause analysis to learn from it. This gauges composure and thoroughness under pressure.

Attitude/Cultural Fit - Learning from Mistakes: "We all mess up sometimes. Can you tell me about a mistake or oversight in your QA career and how you handled it?"

Looking For: Honesty, accountability, and a growth mindset. The candidate should comfortably explain a real example (e.g., missed a bug, mis-estimated testing time) without blaming others, and focus on what they learned or changed in their approach afterward. This reveals humility and continuous improvement attitude.

(Interviewers should take notes and evaluate each answer with a scoring rubric focusing on completeness, relevance, and demonstration of the target competency. Behavioral questions are typically scored on how well the STAR components and reflection are covered; technical questions on depth and correctness; situational on problem-solving and judgment; attitude on self-awareness and values.)
